KAIVANT® · The emerging measurement standard for the AI era

Is AI making you more valuable, or more replaceable?

Every professional is asking it quietly. It separates the organisations building compounding advantage from those quietly hollowing out. The Kaivant Score starts with you, then shows whether your whole organisation is built to augment its people or substitute for them.

Most organisations adopting AI report no measurable gain from it. The reason is structural, not technological.
Kaivant

From kai (改, continuous change) and avant (ahead of the curve). The discipline of staying in front of AI, so it compounds your advantage instead of quietly hollowing it out.

I. The Adoption Gap

A gap large enough to be undeniable.

A team automates its reporting. Every dashboard turns green, every metric ticks up, the work looks faster than it has ever been. Then a board member asks why a number moved, and nobody in the room can explain it. The output improved and the understanding behind it quietly left. That is the difference between leverage that compounds and leverage that is brittle, and almost nothing in common use is measuring it.

i.The Evidence
The gap is real, and it is large.

A 2026 National Bureau of Economic Research study surveyed nearly 6,000 senior executives across the US, UK, Germany, and Australia. It found 69% of firms actively use AI, yet 89–90% of executives report no impact on productivity or employment at their own firms over the past three years. A separate study of 1,200 C-suite executives: 97% deployed AI agents in the past year; 29% reported significant return.

ii.The Diagnosis
A measurement failure, not an implementation one.

Existing frameworks were designed for a different era. They measure adoption rates, hours saved, productivity survey scores – proxies for activity, not architecture. They capture whether organisations are using AI. They do not capture whether organisations are built for it.

iii.The Distinction
AI-enabled, or AI-native.

The distinction is not a branding choice. It is the central strategic question of the decade – and it is not being measured. Organisations that have redesigned around what AI makes possible compound advantage. Those that have only deployed it generate gains that are real, and brittle.

II. The Framework

Architecture, not activity. Three readings, in structural relationship.

Leverage Architecture
Leverage Architecture is what your current way of working has already produced: how well teams coordinate, how quickly decisions get made, how much runs without close oversight, and whether that is improving or slipping.

Organisational Capital
Organisational Capital is what your organisation is building toward: how fast people are learning, whether their judgment is still being used, whether skills are growing, and whether people have real say in their work.

Adaptation Architecture
Adaptation Architecture is whether your organisation can change itself when conditions change. It is what decides whether the other two axes add up or fall apart.
non-compensatory bridge
You cannot trade one part off against another. A strong score on one side does not cover a weak score on the other. A good average that hides a weak area does not count.

III. Two Instruments · One Logic

Built for organisations. And for the people inside them.

Kaivant-O® Organisational

Where leverage is real, where it is brittle.

Measures whether an organisation is genuinely AI-native: where its leverage gains are real, where they are brittle, and what changes will produce compound improvement.
How it works 3 axes · 9 dimensions
Kaivant-I® Individual

Is AI augmenting you – or replacing you?

Measures whether an individual's AI integration is augmenting their human capability or substituting for it. The central question no existing assessment asks.
"Output may improve while capability stagnates. The two patterns look identical in the short term."

What happens next

You measure where your organisation stands. You see where your leverage is real and where it is brittle. You act on a small number of things, the smallest first moves that shift the dimensions most at risk. Then you measure again, and the distance between the two readings is the result. The score is the instrument. The change is the point.

IV. For Practitioners

Build the standard with us.

KAIVANT® is built to become a field standard, through the community of practitioners who apply it, challenge it, and help it improve. Registration for the founding practitioner cohort opens later in 2026.

If you work in HR, organisational development, executive coaching, or management consulting, and you want to be part of building the measurement standard for the AI era: this is where you start.
